TABLE OF CONTENTS
Let’s face it - you’re a personal trainer, not a businessperson.
Taking that leap of faith and jumping head-first into the business world is a daunting, isolating experience. But when you’ve got a passion for helping people change their lives, it’s a necessary step. And running your own business may feel exciting and invigorating, at first…
But without business experience under your belt, the challenges soon pile up, and the rose-tinted glasses get ripped right off.
Trust us, we’ve been there - and we’ve seen thousands of other PT’s and fitness coaches in that exact position. Since 2008, we’ve taken our experiences, and curated a specialised system to help PT’s and coaches effectively navigate the business world, and achieve the success and lifestyle they deserve. But who are we, and why should you listen to us?
Hey, I’m Brad Sheppard (yep, the good looking dude on the left).
Along with my business partner Jason Urbanowicz, we are the co-founders of Trainer HQ…
Together we have spent thousands of hours working with over 10,000 personal trainers and fitness coaches since 2008.
Using our proven systems, we have transformed the lives and businesses of countless personal trainers and fitness coaches around the world. Our strategies have allowed them to build the businesses and lifestyles of their dreams.
And today, we’re going to share with you the 3 steps to implement our P.F.I. System - it’s the exact strategy that gave Chloe and Alex those amazing results.
But before we explain the P.F.I. System, there’s a simple philosophy you need to understand first.
Most business owners either ignore this philosophy or are completely misguided when trying to implement it into their business.
Step 1: Understand And Apply The Business Core Strength Philosophy
Business Core Strength is the concept that drives our entire strategy and one you MUST embrace if you want to grow your fitness business.
Here’s why:
From deadlifting double your bodyweight, to simply standing upright - your core is the foundation of everything your body can do.
It provides stability and balance, helps reduce your risk of injury, and improves your overall athletic performance.
When you work to keep your core strong, you can do some pretty impressive stuff.
But when your core is weak, what happens?
Your back gives out, your legs turn to jelly, and your whole body collapses.
And it’s the same with your business.
You need to put in the work to strengthen the core of your business - even if only to just keep it upright.
When PT’s and coaches are attempting to navigate running a business, a lack of core strength is often the reason why their venture fails.
And it’s not from a lack of trying… they do put in the work, but they focus their efforts in the wrong places.
They’re doing bicep curls expecting to get a 6-pack.
We’re sharing the Business Core Strength philosophy with you to ensure you focus your efforts where it really matters.
Because when you strengthen the core of your business correctly, you can do a lot more than just keep your business on its feet.
There are 3 components that make up the core of your business - let’s break down what they are, and why they are so integral to a successful fitness business.
BONUS: At the end of this section, there’s a table where you can score yourself in each category. Take time to do this and see where your business strategy needs to be strengthened!
BUSINESS CORE STRENGTH BREAKDOWN:
1. Articulate Your Why
In simple terms, you must first identify your purpose and motivations behind building your fitness business. Why do you do this? Why did you get into this industry? What is it that you want to achieve?
Even outside of the fitness industry, far too many business owners lose their way and forget their why.
Or, they never even bother to define it in the first place - and it shows.
You can see the lack of clarity reflected in their scattered marketing, their complete inability to retain clients on a long-term basis, and an ever-growing pile of missed opportunities to grow their business.
But when you do clearly define your why, you can:
Differentiate yourself from your competitors: Being able to articulate your why gives you the opportunity to identify what sets you apart from others in the industry.
And in an industry as competitive and over-saturated as the fitness industry, having a clear differentiator can mean the difference between your business being a long-term success, or just a flash in the pan.
Motivate and inspire existing clients and attract new ones: When you define and communicate your why, clients and prospects will be able to understand and connect with your ethos.
For your existing client base, knowing they are being guided by a like-minded trainer can motivate them to put in the work, and act as a source of inspiration.
And for prospective clients, your why can be the reason they choose you over your competitors.
Who do you think clients would rather choose - the cookie-cutter, run-of-the-mill trainer that has a broad, un-specific vision for their business, or the trainer that has a clear mission and ethos that deeply resonates with them?
Stay focused in the face of challenges: There’s no avoiding it - running a business will get tough. There will be risky decisions to make, and overwhelming challenges to face.
Your why serves as a guiding principle to keep you grounded and steady on your feet.
It allows you to stay true to yourself, your goals, and make the best decisions for your business.
Defining your underlying beliefs, goals, and motivations will drive you and your business forward, keep you focused, and guide your decision making.
2. Remove Mental Blocks
Poor mindset is one of the biggest hurdles people encounter when running a business, especially when they’re first starting out.
It’s easy to let mental blocks manifest as self-sabotaging behaviours, and impact your ability to move forward.
You need to get these mental blocks out of your way now, and put systems in place to prevent them from hindering you in the future.
Some recurring mental blocks we see among fitness business owners include:
Imposter Syndrome: These are those nagging feelings of self-doubt and being undeserving; almost like your success has been sheer luck, and not because of your abilities and hard work.
These thought patterns can plague even the best of us - but typically, it’s a more common mental block for those who are just starting their business journey, and are comparing themselves to their more experienced counterparts.
You must smash this block as soon as it arises, because it can hold you back from taking action and reaching your full potential.
To overcome imposter syndrome, acknowledge your strengths and accomplishments, focus on continuous learning and growth, and remember that everyone starts somewhere.
Fear of Failure: Starting a business is risky, and it's natural to feel afraid of failure.
But if you let this fear totally consume you, it will prevent you from taking risks and making progress.
It's important to remove this mental block because taking (calculated!) risks and learning from failure is a vital component of business growth.
To overcome your fear of failure, focus on taking small steps and setting realistic goals, view failure as a learning opportunity, and ensure you celebrate your successes along the way.
Overwhelm: Running a business can be overwhelming, especially if you're a one-person show. There are so many cogs turning at once, it can be difficult to know where to focus your attention.
So it's not surprising that so many of us get bogged down by the small details, and lose sight of the bigger picture.
However, if you let yourself get overtaken by overwhelm, you’ll be spinning your wheels; progress will stall, and your goals will feel increasingly out of reach.
To overcome this, focus on prioritising tasks and setting realistic expectations. Remember that you don't have to do everything at once, and it's okay to ask for help if you need it.
Your mindset can make or break your business aspirations. Facing these mental blocks head-on is essential to having the right frame of mind to be successful.
Note: If you need assistance getting into the right frame of mind, we can help. Click here to learn more.
3. Understand Your Ideal Client
One of the biggest (and most costly) marketing mistakes business owners make is they cast their net way too wide.
Their main goal is to fill up their appointment book, and they don’t care too much about how that gets done.
So they waste money targeting their advertising to anyone and everyone. They think it’s working, because they’re getting a bunch of leads - but they soon discover that many of these leads are simply time-wasters.
This all stems from one problem - they don’t understand their ideal client.
When you do understand who your ideal client is, where their concerns lie, and what their motivations are, you can narrow your marketing and craft it to resonate strongly with exactly who you are looking for.
This generates higher quality leads, who are more likely to convert into paying clients.
This area of core strength goes hand-in-hand with Articulating Your Why.
If you know what your motivations are and how you want to help people, all that’s left to figure out is who will resonate with those motivations, and who needs the help that you offer.
So, you can see that there’s a few puzzle pieces you will need to fit together - here are some methods for filling in those gaps:
Market Research: You can survey your current clients and find out why they choose to work with you. There’s also plenty of fitness industry data online - you just have to sift through and find what’s relevant to your niche, and your why.
Determine Their True Goals and Motivations: Think like your ideal client, and dig beyond the surface. They may want to lose weight, and become more athletic, but why? Or, they may want to put on muscle, but why? Is it just for aesthetic reasons, or does it go deeper than that?
Create Mock Client Profiles: Compile the information from the above two activities, and create detailed, mock client profiles. Be as detailed as possible - give them a name, age, location, and occupation. Document their goals, why they want to achieve them, and what motivates them. The end result will be specific, in-depth profiles of fictional people that embody everything you are looking for in an ideal client. This is a valuable resource for you to refer back to when planning your marketing strategies.
A thorough understanding of your ideal client is so often the missing piece of the fitness marketing puzzle.
To illustrate just how vital it is that you understand your ideal client, we like to use the following analogy:
Get this right, and it can completely revolutionise the way you market yourself, your service, and your business.
You can’t find someone if you don’t even know who you’re looking for.
When you have a clear vision of your ideal client, it enables you to laser-focus your marketing towards those who actually want what you have to offer.
At Trainer HQ, we can dig deep and discover who your ideal client is, and craft you a marketing strategy that strongly resonates with those people.
Core Strength Scorecard: See How Well Your Business is Positioned and Where You Need to Improve
Below you will see a scorecard, with 9 statements relating to the 3 areas of Business Core Strength we just discussed.
Grade yourself openly and honestly, and at the end of the section you will see your total score, along with recommendations for improvement.
For each criteria, give yourself a score between 1 and 10.
A “1” would mean you cannot relate to the statement at all. A “10” would mean you completely agree with the statement and therefore have a strong business core.
Score yourself on each; here’s an example below of what a scorecard might look like.
Tally up your score for each section and add them together to get a total Core Strength score.
Individual Core Strength Scoring: Use this section to benchmark your business on each individual area of Core Strength, and see how it’s affecting your sales.
24 or Above: You are doing a great job in this area of Core Strength. Keep it up! Your sales likely reflect your dedication to this particular category.
16 - 23: You have some positives going for you in this area, but improvements can drastically improve your business. Identify the areas you need to improve in and make them a priority.
15 or Below: There is no doubt your business is struggling, due to your lack of commitment to this particular aspect of Core Strength. Make it a priority and get to work.
Total Core Strength Score: Use this section to benchmark your business on all 3 aspects of Core Strength, and see how your attention to them is affecting your sales.
80 or Above: Your business is in great shape. You are dedicated to strengthening the core of your business, and your prospects and clients can feel your dedication.
65 - 79: You have some momentum, but know you can do better. You are on the cusp of something great, you just need to focus and dedicate time to the Core Strength of your business.
64 or Below: Something needs to change and it needs to change fast. At best, you’re average in important business metrics. At worst, you’re fighting to stay in business. It’s time for some serious reflection and changes.
SECTION RECAP: When the core muscles of your business are weak, you’re at risk of complete collapse. Take the time to be honest with yourself about what areas need strengthening. Then, be ready to get to work! If you need assistance to strengthen your business core, click here.
Step 2: Put Your Business Core Strength To The Test With The P.F.I. System
Now you have a thorough understanding of the Business Core Strength philosophy and some basic ways of applying it to your own business. So the next step is to take this knowledge, and put it to the test with the P.F.I. System.
The P.F.I. System is our patented framework that transforms the lives of fitness business owners, allowing them to achieve their business goals while living their dream lifestyle.
But successful application of the P.F.I. System requires a strong, stable core. That’s why it was so vital that you understood Business Core Strength before we shared our system with you.
Think about it like this:
Business Core Strength is like the isolated ab exercises that teach you how to engage your core. The P.F.I. System is the big compound lift, where your core strength can make or break the entire movement.
Now you know how to engage your business core muscles, you can use them in bigger movements that are going to get you the most noticeable progress.
The P.F.I. System: A 6-Phase Strategy to Make More Profit, Have More Freedom, and Impact More Lives
Our Profit-Freedom-Income System (or P.F.I. for short) is designed specifically for fitness business owners.
It’s a unique 6-phase strategy that, when implemented correctly, will allow you to:
Make More PROFIT
Have More FREEDOM
IMPACT More Lives
Following this system will give you the tools to not only build a strong core for your business, but learn how to use that newfound strength.
Phase 1: Have a Clear Plan
Problem: You’re a great PT or fitness coach, and you’re desperate to help more people with your skills and expertise. So you want to start your own fitness business, but you have no idea where to start.
Or, if you already have your own business, you dream of taking more clients under your wing and helping them achieve their goals.
But you’re already struggling to navigate the ins and outs of being a business owner. How do you juggle the task of becoming a better businessperson, with the mountain of responsibility you already have on your plate as a trainer?
Solution: Lay out a clear plan of attack.
You need to accurately identify where you are struggling and what you want to achieve, so you can move forward effectively and efficiently.
A clear sense of direction is also important for [ensuring your progress is consistent, rather than solely relying on your ever-changing level of motivation.
How to Take Action:
Evaluate your Business Core Strength: Take an honest look at your business strategy, hold it up against the 3 areas of Core Strength, and identify the areas that need work.
And you need to do this now. Remember that a weak core increases your risk of injury - the same principle applies to your business.
Even if you’re only in the planning stages of your business journey, this is still a relevant action. Apply the Core Strength philosophy to your plans, and identify where you need work so you can start strong.
Phase 2: Implement Proven Business Systems
Problem: When you’re running a business, there’s a myriad of moving parts that you need to keep track of and maintain.
You need to develop systems to keep everything running smoothly - think guidelines, outlines, and standard operating procedures.
But figuring out what are the most effective and efficient systems takes:
Specialised knowledge - that you do not possess,
Countless hours - that you do not have to spare, and
Costly trial and error - that you do not have the money for.
Solution: Implement proven business systems.
Investigate, and discover what systems work best for others in the fitness industry. Then, deploy these systems in your own business.
How to Take Action:
Connect with other fitness business owners: Your fitness industry elders are goldmines of knowledge. Reach out to them and use that knowledge to your advantage!
Go to events, and get networking. Connect with others who have walked your path before, and find out what systems have given them the most success.
The most important aspect of this action is to not be afraid of asking for help. There is zero shame in admitting you’re lost, confused, or in over your head.
Find industry best practices: Find industry best practices: get around the right community and learn what the leading fitness businesses are doing to guarantee success.
Note: We’ve worked with thousands of fitness business owners, and we run our own fitness businesses. We know what systems work, and have experience implementing them. There’s no shame in asking for help. Click here to learn more.
Phase 3: Get More Leads
Problem: You’re struggling to generate leads.
Now, this is a problem that has a wide variety of potential causes. Getting to the bottom of it requires a fair bit of investigative work.
But here are the top 3 reasons we see businesses struggle with to get leads:
Ineffective marketing, or none at all
Poor branding
Inadequate lead-capture process
Solution: To cover all of those bases, the solution is a three-pronged approach:
Focus your marketing, or implement a marketing strategy if you don’t yet have one,
Craft a unique brand identity - cover everything from the visual aspects, down to your business ethos,
On all of your advertising and content, ensure you give a clear path forward for potential leads to get in touch with you.
How to Take Action:
Go back to core work: This action will solve just about any lead generation issues you may have.
In this instance, articulating your why and understanding your client will allow you to:
Create a clear marketing strategy that actually resonates with people.
Craft a unique, strong brand identity that communicates your business mission, whilst radiating professionalism.
Think like a lead: Whenever you run advertising or post social media content, look at it like you’re a potential lead.
If you were interested in taking the next step, is there a clear way to do that? Are any click-throughs or booking links easy to navigate? If not, make the necessary changes to ensure the lead-capture process is as smooth and fuss-free as possible.
Phase 4: Make More Sales
Problem: You’re getting leads, but you’re struggling to actually close the deal, and convert them into clients.
Again, there are various reasons that business owners are plagued by this issue. The most common causes that we see include:
Inefficient follow-up, or none at all
One-size-fits-all sales pitches
Lack of rapport and credibility with customers
Solution: Take a step back, and evaluate your sales processes. You need to identify exactly where leads are getting stuck in the sales pipeline.
How to Take Action:
Improve your follow-up strategy: It can take multiple conversations to close a deal and get a client on board. And you need to ensure you don’t get lost in the shuffle and forgotten about all together. Keep those lines of contact open and active by implementing a set system for following-up with leads.
Personalise your approach: If you’re running a business for the first time, or if you’re just not confident in your selling skills, it’s easy for your sales communications to feel wooden and stoic. We firmly believe it’s possible to loosen up and have a bit of fun, whilst still being professional and maintaining authority. Become more personable in your pitches, and match the energy of the client. It makes your service feel more customised to them, and starts a connection that they will actually want to build on.
Phase 5: Get Higher Quality and Higher Paying Clients
Problem: You’ve built up a solid client base, but you’re now noticing two recurring issues:
They’re sporadic - they may come in once a week maximum, and / or
You’re not getting paid the rates you want - maybe you gave people a discount to get them through the door, and now you’re feeling the pinch.
Solution: Reassess your rates, and increase the lifetime value of clients.
How to Take Action:
Reverse-engineer your pricing: Most trainers and coaches price their service in the following manner:
Our recommended approach is to flip this completely on its head, so it looks more like this:
This solves both problems in one foul swoop: people are more likely to go for the discounted price, so they’ll come in more to get it. You get exactly the price you want, more frequently.
And if they would still prefer to be a more sporadic client, you don’t lose out, because they’re paying a higher price to come in less often.
Note: We’ve helped thousands of PT’s and fitness coaches restructure their pricing and increase the lifetime value of their clients. Doing this lets you get more profit out of less work. If you need help reverse-engineering your pricing, click here.
Phase 6: Build a Team and Make Passive Income
Problem: Your appointment book is overflowing, which is great! You still want to expand your client base further, and continue a steady increase in your revenue.
But in order to do this, you’ll need to be taking clients practically 24/7. Any work-life balance you may have will go completely out the window.
Solution: Aside from cloning yourself, the only option is to build a team - start hiring aspiring trainers and coaches to take under your wing, and join your business.
Or if you already have a team, you’re likely ready to expand.
You can also look at creating a stream of passive income to supplement your fitness business revenue.
These solutions allow you to continue growing your business, without sacrificing your lifestyle.
How to Take Action:
Outsource non-core tasks: The prospect of building a team can be daunting - even if it’s just one person. It’s not easy to hand over the reins, especially when your reputation and authority is on the line.
An easy way to dip your toe in the water of hiring a team is to outsource small, non-core tasks - think bookkeeping or social media management.
This way, you can have that extra pair of hands, without needing to take the leap of hiring another trainer just yet.
Create online training programs or other content: You can put your time and effort into making a piece of content once, and have it generate income for you literally while you sleep.
Content creation is a fantastic way of solidifying a source of passive income. When well executed, it allows you to continue increasing your revenue without taking on extra clients.
Building a team is daunting - but it doesn’t have to be.
Our Trainer HQ Business Coaches will give you strategies to confidently build and expand your team. They can also create a plan for you to secure a stream of passive income, and let you increase your revenue while you sleep. This all adds up to an increase in your bottom line, without increasing your workload.
We Help You Build a Strong and Profitable Business
SECTION RECAP: Put your newfound Business Core Strength to the test, and go through the 6 Phases of the P.F.I. System. It’s our unique strategy that allows fitness business owners to make more profit, have more freedom, and impact more lives.
Step 3: Maintain Your Business Core Strength
The final step in implementing the P.F.I. System is to maintain your Business Core Strength over the long-term. Just like maintaining your own core, your business core needs steady, consistent work. It also requires you to evaluate and update your approach from time to time.
You wouldn’t do the same exercises with the same amount of sets, same number of reps, for years on end, and expect to see continuous growth and progress. So why would your business be any different?
You need to change things up every now and again; you need to take a step back, evaluate what you’re doing and if it’s working, and adjust your strategy to suit. But when it comes to applying that concept to your business, it can get tricky.
Because just like fitness, you need a certain level of experience and expertise to accurately analyse your strategies, your approach, and create an improved way forward.
That’s why personal trainers and fitness coaches exist in the first place, right? So the logical solution would be to enlist the help of a business coach for your business.
